The rule of thumb from our data: use pre-purchase cross-sells for complementary products in the same category (shirt with pants, phone with case) and post-purchase upsells for adjacent categories (skincare buyer offered a hair care starter kit). Cross-sells within the same category convert at 2-3x the rate of cross-sells across categories because the purchase intent signal is stronger.
